Goal:

An Independent Energy Company partnered with CAVU International to elevate their operational performance by focusing on leadership development, safety standards, and procedural discipline. This collaboration aimed to enhance operational consistency, quality, and safety through a structured, four-phased program, emphasizing site supervisor accountability, ownership, and mentorship.

Actions

The CAVU program started with an 8-day assessment followed by onsite coaching for the workover teams. The onsite coaching plan was based on a single coach’s continuous presence (with a back-toback) conducting 2-week hitches. Each hitch consisted of 12 days at the workover site, and one day in the client’s office conducting a rig site out brief, as well as a post-hitch debrief to gather lessons learned in order to optimize the follow-on hitch.

Then, CAVU implemented a four-phased approach to address the challenges:

Phase 1: Leadership Alignment and Messaging:

• Facilitated discussions with senior leadership to align on desired outcomes, key performance indicators (KPIs), and communication plans.
• Established an assessment schedule involving office visits and site visits.

Phase 2: Workforce Assessment:

• Conducted leadership roundtables and one-on-one interviews to understand organizational goals, successes, challenges, and safety performance.
• Visited workover sites to observe operational support, leadership climate, and KPI awareness.
• Clarified site supervisor Roles and Responsibilities to align office and field expectations.

Phase 3: Onsite Coaching:

• Embedded CAVU coaches onsite for continuous presence, providing real-time coaching, mentoring, and instruction.
• Conducted Leadership PRO™ facilitated discussions to enhance leadership development and ownership.
• Standardized pre-job safety meetings (PJSM) and post-job After Action Reviews (AARS) to create a debrief culture to ensure consistency in safety practices.

Phase 4: Program Sustainment:

• Provided detailed assessment and coaching reports to leadership, highlighting performance areas and opportunities for improvement.
• Implementing a Train-the-Trainer program, CAVU’s Human Performance Instructor Course, to ensure long-term sustainability of the improvements made.

Results

Enhanced leadership alignment and accountability, leading to better decision-making and operational consistency.

75% reduction in recordable injuries from the 6 months prior to coaching to the 6 months after coaching while almost doubling the rig count from 8 to 15.
